Why 90 days

Annual planning is too slow. Monthly is too short to move behavior. Quarterly maps to OEM reporting, 20 Group meeting cadence, and the way dealer principals already think about the year.

It also forces a portfolio mindset. Three plays per cycle, four cycles a year, twelve plays per year. That pace is sustainable and visible.

Week by week

Days 1 to 7. Assessment, pick three plays, lock the plan. Each play has an owner, a milestone, and a KPI.

Days 8 to 30. First milestone. Tool access, training, and the first real run. Most failures happen here. Surface them.

Days 31 to 60. Second milestone. The play should be running on a weekly cadence, not as a special project. Measure against the KPI.

Days 61 to 90. Third milestone. Decide: scale, modify, or kill. Document the call and present it to the group.

Where dealers get stuck

Picking too many plays. Five is not better than three. It is worse.

Assigning plays to whoever has the most bandwidth. The right owner is the person closest to the KPI, even if their plate is already full.

Skipping the kill decision. A play with no measurable lift after 90 days should be killed publicly, in the group. Otherwise the next cycle inherits the noise.
